Overproofed

Common

Fermentation continues to produce gas, while the flour’s own enzymes and the acidity of a long fermentation progressively degrade the gluten network. Past a point the network can no longer retain what is being produced. The dough is at maximum volume just before this, and collapses during or immediately after loading into the oven.

What to change

  • Judge proofing by the dough, not the clock

    Press a floured fingertip about a centimetre into the dough. If the indentation springs back fully and quickly it needs longer. If it springs back slowly and partly, it is ready. If it does not spring back at all and the surface may sag, it has gone too far.

    Any yeasted or naturally leavened dough at final proof. Less informative during bulk fermentation, where volume and surface condition are better guides.

    Trade-off: Requires handling the dough, which slightly disturbs the surface. This is immaterial compared with baking at the wrong point.

There was more yeast than the dough needed

Common

Fermentation produces carbon dioxide, ethanol and a range of acids and aroma compounds together. A larger yeast population reaches a given volume of gas faster, and in doing so produces the other things faster too, with less time for the slower flavour development a longer fermentation gives. The ceiling on rise is set by what the gluten network can hold, not by how much yeast is present, so beyond a modest amount extra yeast buys speed rather than volume. What it does buy reliably is a pronounced yeasty or beery aroma, and a dough with a very short window between ready and over-fermented.

What to change

  • Use less yeast and give it longer

    Where the bread rises well but smells or tastes strongly of yeast or alcohol, reduce the yeast rather than shortening the rise, and let the dough take longer to reach the same point. The loaf will be the same size and will taste of more than fermentation.

    Yeasted breads whose problem is flavour or aroma rather than volume. Where the loaf is genuinely failing to rise, this is the wrong direction.

    Trade-off: It costs time, and it needs planning rather than effort. In a warm kitchen it also narrows nothing — a slow dough is easier to judge, not harder.

The dough was warmer than intended

Common

Warm dough ferments faster, and it is also physically softer — gluten is more extensible and fat within an enriched dough is nearer melting, so the same dough handles as if it were wetter than it is. Friction from a stand mixer adds heat of its own over a long mix, which is why a machine-mixed dough often finishes several degrees above the water it was made with. The consequence is a moving target. A dough that ferments quickly gives less warning before it over-ferments, and the stickiness it develops is frequently misdiagnosed as too much water and corrected by adding flour, which changes the formula permanently to solve a temperature problem.

What to change

  • Take the dough’s temperature, not the kitchen’s

    Push a probe into the middle of the dough at the end of mixing and note the number. If it is below what the recipe assumed, expect the timings to be longer in proportion and adjust the water temperature next time rather than the yeast quantity. Warming the dough is more effective than warming the room: an oven with only the light on, or a bowl standing in tepid water, moves the dough itself.

    Any yeasted or cultured dough where the rise is running slower or faster than the recipe describes. It has no bearing on chemically leavened batters.

    Trade-off: It adds a step and a piece of equipment. The reason it is worth it is that dough temperature is the variable most recipes silently assume and never state, so it is the one most often wrong.

  • Control the dough temperature via the water

    Adjust the temperature of the mixing water to bring the finished dough to a consistent target. Warmer water in a cold kitchen, cooler water in a warm one. Measure the dough after mixing so the adjustment can be repeated.

    Any fermented dough. Particularly valuable for sourdough, where timing is otherwise unpredictable.

    Trade-off: Requires a thermometer to do properly, and a note of what worked last time.

It came out of the oven too early

Very common

Gummy crumb is most often simply raw crumb. Starch needs both sufficient temperature and sufficient time at it to gelatinise fully and then set; a loaf pulled when the crust looks right can still be short of that at the centre. Dark crusts mislead here, because crust colour is a surface reaction and says nothing about the middle.

  • Oven temperature

    How to tell after the fact: A bake that consistently needs longer than stated and comes out pale is the signature of an oven running cool. One that browns before the centre sets is running hot. Several unrelated recipes failing the same way is the strongest single indicator.

What to change

  • Bake it longer, and judge doneness inside rather than by the crust

    Give the loaf longer, covering the top if it is colouring faster than the inside is setting. Judge it by internal temperature rather than by appearance — a lean loaf is done at a temperature close to boiling point at its centre, and a thermometer answers in seconds a question that guessing gets wrong repeatedly.

    Applies where the crumb is dense and damp throughout. It does not apply where only a band near the cut is gummy and the rest is fine, which points to cutting too early.

    Trade-off: A longer bake means a thicker, darker crust. Covering the loaf mitigates this at the cost of some crust crispness.

Preventing it next time

  • Use less yeast and give it longer, which produces the same volume and more flavour that is not fermentation.
  • Prove at ordinary room temperature rather than in a deliberately warm place, because a slow dough is easier to judge.
  • Bake to an internal temperature rather than to a colour, since alcohol left in an underbaked crumb is part of what you are smelling.

Some of this is supposed to be there

Every fermented dough produces ethanol, and a proving bowl always smells faintly of it. Most of that alcohol boils off during baking, and what remains contributes to the aroma of ordinary bread rather than spoiling it.\n\nSo the question is never whether fermentation by-products are present. It is whether they dominate — and they dominate when fermentation ran too fast, ran too long, or was not finished off by a long enough bake.\n\nA deliberately long, cool fermentation smells complex rather than boozy, which is the difference between a well-made sourdough and an over-proved one. Both are sour; only one of them is sharp.
