It was moved before the sugar had set

Common

The sugar in a biscuit is molten at baking temperature and rigid at room temperature, and the transition happens on the tray. A biscuit lifted while hot has only its starch and whatever egg it contains holding it, which in a shortbread or a flapjack is close to nothing — so it bends, breaks at the edge, or crumbles as the spatula goes under it. The same biscuit left for a few minutes lifts cleanly. This is the single most common cause of a biscuit that is crumbly at the edges and perfectly sound in the middle, and it is entirely a handling fault rather than a formulation one.

What to change

  • Leave them on the tray until the sugar has set

    Leave the tray alone for several minutes after it comes out, until the biscuits have firmed enough to slide rather than bend. Cut flapjacks and biscotti while they are warm if they are to be cut at all, but move the pieces only once they are cool. If the middle of a biscuit is still soft after cooling, that is underbaking rather than handling and needs a longer bake, not a longer rest.

    Biscuits that break at the edge or crumble as they are lifted while sound in the middle. Not a fix for a biscuit that is crumbly all the way through, which is a formulation matter.

    Trade-off: Left too long, the sugar bonds the biscuit to the tray, and prising it off then does the damage the waiting was meant to avoid.

There was nothing holding it together after baking

Occasional

A biscuit's structure comes from very little. There is not enough water for a gluten network worth the name, and not enough egg in most of them to set a protein one, so what holds a shortbread or a flapjack together is largely sugar and syrup that melted during baking and became rigid again on cooling. Reduce the sugar, replace a syrup with a dry sugar, or leave out the binding egg, and there is nothing to take its place. The tell is that the biscuit is crumbly all the way through rather than at the edges, and that it was already fragile when warm.

What to change

  • Put back what was holding it together

    Where sugar has been reduced, restore some of it, or replace part of it with a syrup — golden syrup, honey or glucose — which stays soft and sticky rather than crystallising, and binds better than the same weight of dry sugar. Where an egg has been left out, replace the binding rather than the egg: a little extra syrup or a spoonful of the flour swapped for a starch will both help. In an oat-based biscuit, pressing the mixture down firmly in the tin does more than any ingredient change.

    Biscuits that are fragile all the way through, and reduced-sugar versions of recipes that worked before. Not applicable where the crumbling is at the edges only.

    Trade-off: Every one of these makes the biscuit sweeter or chewier. There is no version of this correction that leaves the flavour unchanged, which is the honest cost of reducing sugar in a biscuit.

Too much flour for the fat and sugar

Very common

Flour supplies the protein and starch that set the structure and raises the dough’s viscosity. Beyond a point the dough is too stiff to flow at all before setting. Scooping a measuring cup directly into the flour bag compacts it and can add a substantial proportion of extra flour without the baker noticing, which is why this fault and its opposite share a single root cause in volume measurement.

    How to tell after the fact: A dough that felt stiff and a crumb that is dry and close together suggest too much flour. Because the error is in the denominator, it usually presents as several small problems at once rather than one obvious one.

What to change

  • Weigh the flour, and check what your cup actually holds

    Weigh the flour rather than measuring it by volume. If you are following a recipe written in cups, weigh what your cup delivers when you scoop it and compare that against the weight the recipe intends — the gap is frequently large enough to explain the fault on its own.

    Applies wherever flour was measured by volume. If the flour was already weighed, this cause is ruled out and something else is responsible.

    Trade-off: None, beyond needing a scale.

Preventing it next time

  • Leave them on the tray until they have firmed. The sugar that holds a biscuit together is molten in the oven and rigid at room temperature, and the change happens on the tray rather than in the oven.
  • Treat sugar and syrup as structural in a biscuit rather than as sweetness. Reducing either weakens the thing that is holding it together.
  • Weigh the flour. Too much flour dilutes every binder at once.
  • Press an oat-based mixture down firmly in the tin. Compaction does more for a flapjack than any ingredient change.

Why where it breaks is the whole diagnosis

A biscuit that breaks at the edges and a biscuit that crumbles all the way through look like the same complaint and are not related.

EDGE BREAKAGE IS HANDLING. The sugar in a biscuit is molten at baking temperature and sets rigid as it cools, and that transition happens on the tray. A biscuit lifted hot has almost nothing holding it — so it bends and breaks where the spatula went under. The middle, which nothing touched, is fine. This is entirely preventable and needs no change to the recipe at all.

CRUMBLING THROUGHOUT IS FORMULATION. There is nothing there to hold it: sugar reduced, a syrup replaced with a dry sugar, an egg left out, or simply too much flour for the fat and sugar present. The tell is that it was fragile while it was still warm and it stayed fragile.

The two get the same advice constantly, which is why one of them keeps recurring after the advice has been followed.
