The sponge was left to cool flat before it was rolled

Very common

While a sponge is hot its starch is still soft and its crumb will deform without tearing. As it cools the starch sets and the crumb becomes a fixed structure. Rolling a cylinder out of a flat sheet requires the outer surface to travel further than the inner one, and that difference has to be taken up by the crumb stretching. A warm sponge stretches; a cooled one fractures across its width instead. This is why the fault appears on a sponge that is otherwise perfectly baked, and why it cannot be corrected by changing the recipe.

What to change

  • Roll it while it is hot, and let it cool rolled

    Turn the sponge straight out of the tin onto a sheet of baking paper dusted with sugar, peel off the lining, and roll it up with the paper inside it while it is still too hot to hold comfortably. Leave it rolled until it is completely cold, then unroll it, spread the filling, and roll it back up along the same curve. It will not spring flat and it will not crack, because it is being returned to a shape it has already set into.

    Any rolled sponge — Swiss roll, roulade, yule log. Not for a sponge that is being filled with something that must stay cold, which has to be assembled after the roll is cool.

    Trade-off: The roll keeps a slight memory of the paper's curve, and a very tightly rolled warm sponge can compress its own crumb.

It was in the oven too long

Common

A cake continues losing water for as long as it is hot. Past the point where the structure has set, every additional minute is drying rather than baking — and the edges, which are hottest and have the most surface, dry first. The result is a cake that is dry throughout and noticeably tougher at the outside, often with a thick, hard crust.

What to change

  • Test for doneness rather than trusting the time

    Start checking well before the recipe’s time is up. A skewer should come out with a few moist crumbs rather than clean — a genuinely clean skewer usually means the cake is already slightly past its best. The cake should also be just beginning to pull away from the sides of the tin and spring back when pressed lightly.

    Any cake, and particularly in an oven whose real temperature is unknown.

    Trade-off: Opening the door early matters for a cake that is still rising, so check late rather than often.

The sponge sheet was too thick for the roll

Common

The strain on the outside of a roll is set by the ratio of the sheet's thickness to the diameter it is rolled to. A thick sponge rolled tightly puts the outer crumb under a strain a thin one never sees, so a batter spread into too small a tin can crack even when it is rolled warm and baked correctly. It also bakes for longer to reach the centre, which dries the surface and compounds the problem.

What to change

  • Spread it thinner, across the whole tin

    Use the tin size the method was written for and push the batter right into the corners with a palette knife, so the sheet is even and no thicker than it needs to be. If the tin available is smaller than the one specified, bake the batter in two thinner sheets rather than one thick one.

    Rolled sponges, and any sheet cake that will be folded or shaped.

    Trade-off: A thin sheet bakes fast and overbakes faster, so it needs watching rather than timing.

Preventing it next time

  • Roll it hot, with paper inside it, and let it cool in the rolled shape — this is the whole technique, not a refinement of it.
  • Take it out when the surface springs back and before the edges begin to shrink; a rolled sponge is baked for minutes, not tens of minutes.
  • Use the tin the method specifies and spread the batter into the corners, so the sheet is thin and even.

A sponge sets in the shape it cools in

This is the single fact the fault turns on, and it is why the correction is a matter of timing rather than of recipe.

While the sponge is hot its starch is still soft and the crumb will deform without tearing. As it cools the starch sets, and the sheet becomes a fixed structure that holds the shape it is in.

Rolling a cylinder from a flat sheet means the outside has to travel further than the inside, and something has to take up the difference. A warm crumb stretches. A set one fractures.

So the sponge is rolled hot and empty, cooled in that shape, then unrolled only far enough to fill and rolled back along the curve it already has. Nothing is being asked to stretch the second time.

Overbaked and cooled-flat look identical and are not the same fault

Both end with a cracked roll, and the corrections point in different directions — so it is worth separating them before changing anything.

A sponge that was OVERBAKED has lost water from the crumb, and a dry crumb has no give in it at any temperature. It will crack even if it is rolled straight out of the tin. The tell is at the edges: dry, firm, and already shrinking away from the sides. The fix is a shorter bake, and rolling it warm will not rescue it.

A sponge that COOLED FLAT may be baked perfectly. It cracks because it was asked to change shape after it had set. The tell is that the sheet was soft and springy when it came out. The fix is the method, and baking it for less time would make it worse rather than better.

If the edges were soft and it still cracked, the sponge was not the problem.

What to do with one that has already cracked

It cannot be un-cracked, and it is worth saying so plainly rather than offering a rescue that does not work.

A roll with fissures across the outside is structurally fine and is normally served as it is — a dusting of icing sugar is the traditional response and it is honest enough, because the cracks are cosmetic.

One that has broken through is not a roll any more. It is better used as the sponge layer in a trifle, or cut into pieces for a tiramisù, than rebuilt into something that will show every join.

What does not work is re-warming it. The starch has set, and warming a baked sponge dries it further rather than returning the plasticity it had in the first ten minutes.

  • The cake domed and cracked on top

    Both are a cracked cake and they share no mechanism. A domed cake cracks IN THE OVEN because its crust set before the rise finished; a rolled sponge cracks OUT of the oven because it was asked to change shape after it had. Lowering the oven temperature helps the first and does nothing for the second.
