It came out of the oven too early

Very common

Gummy crumb is most often simply raw crumb. Starch needs both sufficient temperature and sufficient time at it to gelatinise fully and then set; a loaf pulled when the crust looks right can still be short of that at the centre. Dark crusts mislead here, because crust colour is a surface reaction and says nothing about the middle.

  • Oven temperature

    How to tell after the fact: A bake that consistently needs longer than stated and comes out pale is the signature of an oven running cool. One that browns before the centre sets is running hot. Several unrelated recipes failing the same way is the strongest single indicator.

What to change

  • Bake it longer, and judge doneness inside rather than by the crust

    Give the loaf longer, covering the top if it is colouring faster than the inside is setting. Judge it by internal temperature rather than by appearance — a lean loaf is done at a temperature close to boiling point at its centre, and a thermometer answers in seconds a question that guessing gets wrong repeatedly.

    Applies where the crumb is dense and damp throughout. It does not apply where only a band near the cut is gummy and the rest is fine, which points to cutting too early.

    Trade-off: A longer bake means a thicker, darker crust. Covering the loaf mitigates this at the cost of some crust crispness.

It was cut before it had cooled

Very common

A loaf continues to set as it cools; the starch that gelatinised in the oven is still soft and full of steam when it comes out. Cutting into it at that point drags and compresses the crumb rather than slicing it, and the steam that would have escaped condenses back into the cut surface. The result is a dense, sticky band that a baker reasonably reads as underbaking.

What to change

  • Let it cool completely before cutting

    Cool the loaf fully on a rack before cutting — a rack rather than a board so the base does not sit in its own steam. For a dense or heavily rye loaf, longer still is better, and some are conventionally left a day before cutting.

    Applies where the gumminess is concentrated at the cut face and the loaf was cut warm. A fully cooled loaf that is still gummy throughout was underbaked instead.

    Trade-off: Waiting, against the considerable appeal of warm bread. Worth knowing that the loss is real: a warm loaf genuinely tastes better and genuinely cuts worse.

Overproofed

Common

Fermentation continues to produce gas, while the flour’s own enzymes and the acidity of a long fermentation progressively degrade the gluten network. Past a point the network can no longer retain what is being produced. The dough is at maximum volume just before this, and collapses during or immediately after loading into the oven.

What to change

  • Judge proofing by the dough, not the clock

    Press a floured fingertip about a centimetre into the dough. If the indentation springs back fully and quickly it needs longer. If it springs back slowly and partly, it is ready. If it does not spring back at all and the surface may sag, it has gone too far.

    Any yeasted or naturally leavened dough at final proof. Less informative during bulk fermentation, where volume and surface condition are better guides.

    Trade-off: Requires handling the dough, which slightly disturbs the surface. This is immaterial compared with baking at the wrong point.

Enzyme activity broke down too much starch

Occasional

Amylase enzymes break starch into sugars. A degree of this is wanted — it feeds fermentation and aids browning — but where activity is high, too much of the starch that should have gelatinised and set is degraded instead, and the crumb cannot firm. Rye is markedly more prone to this than wheat, which is why rye breads are traditionally acidified heavily: the low pH restrains the enzymes.

What to change

  • Restrain the enzymes, or use less of the flour causing it

    Where a high proportion of rye or sprouted grain is involved, either reduce that proportion or ensure the dough is properly acidified by a mature sour — the low pH restrains the amylase activity that is degrading the starch. Both routes address the same mechanism.

    Applies to rye-heavy and sprouted-grain breads. It is not the answer for a straightforward wheat loaf, where underbaking is far more likely.

    Trade-off: Reducing the rye changes the bread into a different bread. Acidifying takes longer and produces a more sour result.

Preventing it next time

  • Judge doneness by internal temperature rather than by crust colour — a dark crust says nothing about the centre.
  • Cool the loaf completely on a rack before cutting it.
  • Where rye or sprouted grain is a large proportion, ensure the dough is properly acidified.
  • Watch the dough rather than the clock during the final prove.

Gummy usually means raw, not over-fermented

Over-fermentation is the explanation reached for most often and is the less common answer. It produces a slack, spreading dough and a flat loaf with a dense crumb, and if the dough behaved normally on the bench it is unlikely to be responsible.

Underbaking is far more common and easily missed, because sourdough crusts darken well before the centre is done. A loaf that looks emphatically finished on the outside can still be short of the temperature it needs at its middle, and there is no way to see that from the crust.

The one case where the loaf is fine

If the gumminess is confined to the cut face and the rest of the loaf is open and springy, nothing is wrong with the bread. A warm loaf is still setting; cutting it compresses the crumb and condenses steam back into the surface. The same loaf cut cold would have been fine, and the remainder still will be.
