How to think about substituting an ingredient

Substitution goes wrong when the replacement is chosen by category rather than by function.

Ask what the ingredient was doing, not what it was

Most substitution advice fails because it matches categories: replace a fat with a fat, a sweetener with a sweetener. But ingredients in baking usually perform several unrelated functions at once, and a replacement from the same category may perform only some of them.

Butter is the clearest example. It supplies fat, water and milk solids. Oil supplies the fat and neither of the others — so it shortens and tenderises perfectly well, and cannot laminate, and browns less. Whether that matters depends entirely on which of butter’s jobs the recipe was relying on.

Identify which function is load-bearing

In any given recipe, usually one function is structural and the rest are contributions.

Eggs in a whisked sponge are the structure — remove them and there is no product. Eggs in a cookie are contributing binding, moisture and browning, and the cookie survives their partial replacement. The same ingredient, the same categories, completely different substitutability.

Before substituting, work out what would be left if the ingredient simply vanished. That tells you what the replacement actually has to do.

Expect to trade something

A substitution that changes nothing is rare. What is realistic is knowing what you are trading.

Oil for butter in a cake generally gives a moister crumb and less flavour. Honey for sugar adds water, adds acidity, browns faster and holds more moisture. Reducing sugar reduces sweetness, browning, tenderness, moisture retention and creamed aeration together.
