Royal icing will not set, cracks or bleeds

There is more water in it than the air can take away

Common

Royal icing has no cooking stage and no crystallisation to manage: it hardens because water evaporates and leaves a rigid sugar matrix behind. Anything that adds water — extra egg white, liquid colouring, a wetter flood consistency — has to leave again before the icing is set, and anything that slows evaporation has the same effect as adding water. Sugar is hygroscopic, so in genuinely damp air the icing can reach equilibrium still soft and stay there indefinitely. That is why the same recipe sets in an hour in February and not at all on a wet August afternoon.

What to change

  • Change the room, not the recipe

    Move the work somewhere dry and get air across it — a fan on a low setting, an open window on a dry day, or a dehumidifier if this is a regular problem. Stiffen the icing by adding icing sugar rather than by beating it longer, which incorporates air and makes it more fragile rather than drier. Use gel or powder colours instead of liquid ones, because a liquid colour is mostly water and all of it has to leave.

    Any royal icing that is soft, tacky, or still not set after several hours. Not applicable to a batch containing a deliberate quantity of glycerine, which is not going to harden and is not supposed to.

    Trade-off: Faster drying gives a harder, more brittle finish, and a very dry room can crack fine piped work as it sets.

A humectant is holding the water in on purpose

Occasional

Glycerine, and to a lesser extent golden syrup or honey, is hygroscopic: it holds water in the icing rather than letting it go. That is exactly why it is used — a royal icing without it is brittle enough to shatter when a biscuit is bitten. But softness and dryness are the same property measured two ways, so an icing carrying enough glycerine to stay pleasant to eat cannot also dry to a hard, stackable finish. A batch that never hardens after a generous addition has not failed; it has done what was asked of it.

What to change

A second colour went on before the first had dried

Common

While royal icing is still wet it is a sugar solution, and anything dissolved in it can move through it. Colour therefore diffuses from where there is more of it to where there is less, so a dark outline creeps into a pale flood and a red bleeds visibly into white. Nothing in the mixing prevents this: what prevents it is each colour having lost enough water to stop being a solution before the next one touches it. Extra liquid colouring makes it worse twice over, by adding pigment and by adding the water that carries it.

What to change

  • Let each colour lose its water before the next one touches it

    Flood, then wait until the surface is matt and firm to a light touch before adding a second colour beside or on top of it. Where two colours must meet, put the darker one down second. Use concentrated gel or powder colour so that less water goes in with the pigment in the first place.

    Any multi-colour royal icing work. It does not help with a colour that has darkened or dulled overall, which is a pigment problem rather than a migration one.

    Trade-off: It is slow, and in a damp room it can mean waiting hours between colours rather than minutes.

What is underneath it moved

Occasional

Dried royal icing is a rigid sugar matrix with essentially no give in it. If the surface it is bonded to changes shape, the icing cannot change with it and cracks instead. Three things commonly move: a biscuit that goes on absorbing moisture and softens, a cake that is still settling, and a decoration flexed in the hand or in transit. The crack pattern distinguishes them from a drying crack — surface drying cracks as the icing is applied or within minutes, whereas movement cracks appear hours or days later on work that looked finished.

What to change

  • Keep it covered, and stop dusting it with icing sugar

    Knead, roll and lift in one go, and wrap anything that has to wait. Dust with a little cornflour or roll on a non-stick mat rather than working icing sugar into the surface. If a skin has already formed, knead it back in with a very small amount of white vegetable fat rather than with water, which will make it sticky rather than pliable.

    Rolled fondant and sugarpaste that cracks as it is applied or shows dry, feathered edges. Not a fix for cracking that appears hours later on a finished cake, which is the cake moving underneath.

    Trade-off: Working faster leaves less time to get the covering positioned, which is its own source of tearing.

Preventing it next time

  • Treat the room as part of the recipe. Dry, moving air sets royal icing; a humid kitchen will not, however the icing was mixed.
  • Use gel or powder colour rather than liquid. Liquid colour is mostly water, and every drop of it has to evaporate before the icing is set.
  • Let each colour go matt before the next one touches it. Bleeding is diffusion through a wet layer and there is no other way to stop it.
  • Decide before mixing whether the icing needs to be hard or needs to be pleasant to bite, and add glycerine accordingly. It cannot be both.
  • Keep the bowl covered with the surface pressed down. A skin forms within minutes and the dried fragments will not redissolve.

Soft icing is usually not a mixing fault

Almost every fix offered for royal icing that will not set is about the mixing — more icing sugar, longer beating, a different albumen. Those change the icing, and the icing is usually not the problem.

It sets by losing water to the air. If the air is already close to saturated there is nowhere for that water to go, and the icing reaches equilibrium still soft. It will stay there for as long as the conditions last, and it will finish setting the moment they change. This is why the same recipe behaves differently in different weeks, and why professional decorators own dehumidifiers rather than better recipes.

The second case is a batch with glycerine in it, and that one is not a fault at all. Glycerine is added specifically to stop royal icing setting rock hard, and it does that by holding water in. A generously glycerined icing that never hardens has done exactly what it was asked to do.
