It came out of the oven too early

Very common

Gummy crumb is most often simply raw crumb. Starch needs both sufficient temperature and sufficient time at it to gelatinise fully and then set; a loaf pulled when the crust looks right can still be short of that at the centre. Dark crusts mislead here, because crust colour is a surface reaction and says nothing about the middle.

    How to tell after the fact: A bake that consistently needs longer than stated and comes out pale is the signature of an oven running cool. One that browns before the centre sets is running hot. Several unrelated recipes failing the same way is the strongest single indicator.

What to change

  • Bake it longer, and judge doneness inside rather than by the crust

    Give the loaf longer, covering the top if it is colouring faster than the inside is setting. Judge it by internal temperature rather than by appearance — a lean loaf is done at a temperature close to boiling point at its centre, and a thermometer answers in seconds a question that guessing gets wrong repeatedly.

    Applies where the crumb is dense and damp throughout. It does not apply where only a band near the cut is gummy and the rest is fine, which points to cutting too early.

    Trade-off: A longer bake means a thicker, darker crust. Covering the loaf mitigates this at the cost of some crust crispness.

Too much water for the blend

Common

Gluten-free formulations need considerably more water than wheat ones, which makes over-shooting easy and its signature confusing. Excess free water keeps the starch gel soft, so the crumb reads as gummy and under-set even after a full bake, and the extra water has to leave during baking or it stays in the middle as a damp, close band.

    How to tell after the fact: A tight, close crumb from a dough that was stiff throughout indicates hydration too low — most commonly when wholemeal or rye flour was used with a recipe written for white.

What to change

  • Use less liquid

    Cut the liquid back, and check what the flours in your blend actually absorb — a starch-heavy blend takes considerably less water than a wholegrain one, so the same figure suits neither.

    Applies where the crumb is damp and gummy and the bake reached temperature. It does not apply where the bake was simply short of time, which produces a similar-looking crumb for an entirely different reason.

    Trade-off: Gluten-free bakes go dry quickly, and reducing water accelerates it. This is the fix most likely to trade one fault for another.

Too much binder

Common

Past a useful window, additional hydrocolloid raises elasticity and reduces extensibility, so the batter resists the gas rather than holding it — increasing xanthan has been measured to REDUCE the specific volume of gluten-free bread. The crumb also becomes gummier and denser, and the mouthfeel turns slightly rubbery. This is the cause most often missed, because the near-universal advice for a dense gluten-free bake is to add more binder, which makes it worse.

    How to tell after the fact: A dense loaf with a coarse, open-then-collapsed structure near the top points to too little binder. A loaf that is close, springy in a rubbery way and leaves a slight coating in the mouth points to too much — and it is routinely mistaken for underbaking, which is why the crumb is worth pressing rather than only looking at.

What to change

  • Use less binder

    Cut the hydrocolloid back, and check whether your flour blend already contains one before adding any at all. In one controlled formulation, removing xanthan entirely gave a softer, less gummy crumb with finer cells than the version containing it.

    Applies where the crumb is dense, gummy or rubbery and the mixture was stiff and elastic before baking. It is the wrong answer where the bake was slack and lost its rise.

    Trade-off: Below the window, gas retention fails and you land in the opposite fault. The two errors look different enough to tell apart — collapsed and coarse against tight and rubbery — which is what makes this diagnosable at all.

It was cut before it had cooled

Very common

A loaf continues to set as it cools; the starch that gelatinised in the oven is still soft and full of steam when it comes out. Cutting into it at that point drags and compresses the crumb rather than slicing it, and the steam that would have escaped condenses back into the cut surface. The result is a dense, sticky band that a baker reasonably reads as underbaking.

What to change

  • Let it cool completely before cutting

    Cool the loaf fully on a rack before cutting — a rack rather than a board so the base does not sit in its own steam. For a dense or heavily rye loaf, longer still is better, and some are conventionally left a day before cutting.

    Applies where the gumminess is concentrated at the cut face and the loaf was cut warm. A fully cooled loaf that is still gummy throughout was underbaked instead.

    Trade-off: Waiting, against the considerable appeal of warm bread. Worth knowing that the loss is real: a warm loaf genuinely tastes better and genuinely cuts worse.

Preventing it next time

  • Check internal temperature rather than crust colour — these bakes are done long before they look it.
  • Count the binder already in a shop blend before adding more.
  • Match the liquid to the blend: a starch-heavy mix needs considerably less water than a wholegrain one.
  • Cool completely before cutting.

Three different faults that look the same

Gumminess in a gluten-free bake has three common origins and they need opposite fixes, which is why guessing is expensive.

If the bake never reached temperature, the starch did not finish setting and the crumb is genuinely raw — it needs longer. If it did reach temperature and the mixture was looser than intended, there was more water than the blend could carry. And if it reached temperature, the mixture was stiff and elastic, and the gumminess runs evenly through the whole crumb rather than sitting in a band, the binder is doing it.
